Black Friday Checklist for Small Business: BFCM 2026 Prep for Online Sellers

Black Friday 2026 is on Friday, November 27, which is 40 days from today. That is enough time to prepare well, but only if you start now. This Black Friday checklist for small business sellers breaks the work into one clear set of tasks per week, from picking products today to following up after Cyber Monday. Do each week's list, and you will reach the busiest weekend of the year calm and ready.

Key takeaways

  • BFCM 2026 runs from Thanksgiving (Thu, Nov 26) to Cyber Monday (Mon, Nov 30).

  • Start with products and margins. Offers, ads and emails come after.

  • Test your checkout, discount codes and order process before the rush, not during it.

  • Plan your cash, support replies and shipping cutoffs so nothing stops on the big days.

BFCM 2026 dates at a glance

The five days from Thanksgiving to Cyber Monday are often called the "Cyber Five". In 2026 they fall on these dates:

  • Thanksgiving (US): Thursday, November 26
  • Black Friday: Friday, November 27
  • Small Business Saturday: Saturday, November 28
  • Cyber Monday: Monday, November 30

Many shoppers start looking earlier than Black Friday, so plan to have your offers ready by the week before Thanksgiving. For every other date in the season, see our Q4 2026 e-commerce calendar.

Week 1 (Oct 18–24): Choose products and check margins

Everything else depends on this week. A great ad cannot save a product with no margin, and a great offer cannot save a product nobody wants.

  • Pick 3–5 hero products. Choose items that already sell or that your research supports. Fewer products means better photos, clearer ads and simpler operations.
  • Recheck every margin with the discount included. A 20% discount can take a large share of your profit. See the example below.
  • Place a test order of each hero product, so you can check quality and take your own photos.
  • Set your lowest acceptable price for each product, and do not go below it.
  • If you hold your own stock, plan when it must arrive at your warehouse or 3PL so it is ready before Thanksgiving week.
Example receipt for one necklace: a 20% Black Friday discount on a $49.95 price lowers the margin before fees from $33.97 to $23.98.

In this example, the discount removes almost a third of the margin before fees. That can still be a good deal if it brings many more orders, but you should know the number before you promise it.

Week 2 (Oct 25–31): Plan offers and build your pages

Now decide what you will offer and where shoppers will land. Keep offers simple. A shopper should understand the deal in three seconds.

  • Choose one main offer: a percentage off, a bundle price, or a free upgrade you can afford, such as a message card.
  • Create discount codes and test that they work on the right products only.
  • Build a BFCM collection or landing page with your hero products at the top.
  • Update product photos with gift-ready shots: boxed, carded and worn.
  • Start an early-access list. Add a simple signup: "Get our Black Friday deal first."

Week 3 (Nov 1–7): Warm up your audience and test ads

Ad costs usually rise as the holidays get closer, because many brands compete for the same shoppers. Test early, while costs are lower, so you know what works before the big days.

  • Start small ad tests with 2–3 creatives per hero product. Our guide to Facebook ads for jewelry shows a beginner budget plan.
  • Post warm-up content: gift guides, product stories and "who is this for" ideas.
  • Write your email sequence now: teaser, early access, launch day, reminder, Cyber Monday and last chance.
  • Write your support replies: order status, personalization changes, shipping times and returns.

A simple six-email plan

  1. 1
Thu, Nov 19 (teaser): "Our Black Friday deal is coming. Join early access."
  2. 2
Tue, Nov 24 (early access): the offer goes live for your list first.
  3. 3
Fri, Nov 27 (launch): the deal is open to everyone.
  4. 4
Sat, Nov 28 (Small Business Saturday): a short story about your brand and who you are.
  5. 5
Mon, Nov 30 (Cyber Monday): the final day of the main offer.
  6. 6
Tue, Dec 1 (last chance): a short reminder, plus your Christmas order-by date.

These are the Black Friday ecommerce tips that matter most for small sellers: prepare the words before the rush. On the big weekend you will not have time to write good emails or careful replies.

Week 4 (Nov 8–14): Operations, cash and checkout

This week is about making sure nothing breaks when orders arrive. Most BFCM problems are not marketing problems. They are operations problems.

  • Size your cash buffer for the peak week and top it up in advance. Our guide to cash flow for print-on-demand sellers shows the formula.
  • Test your checkout on a phone, from product page to payment, with a real discount code.
  • Check your personalization fields, instructions and character limits.
  • Update your shipping and returns pages with clear holiday information.
  • Decide your order routine: when you will check and place orders each day.

Week 5 (Nov 15–21): Final setup and test order

The last full week before Thanksgiving is for finishing, not starting. Do not launch new products now.

  • Schedule your emails and posts with exact dates and times.
  • Set sale start and end times for every channel, and write them down.
  • Place one full test order as a customer, from ad click to confirmation email.
  • Publish your holiday order cutoff dates on your site. Our guide to holiday shipping cutoff dates shows how to calculate them.
  • Block your calendar for Thanksgiving to Cyber Monday so you can work on orders and support.

Thanksgiving to Cyber Monday (Nov 26–30): Run the weekend

If you followed the checklist, this weekend is about running a plan, not making one. Focus on four jobs:

  1. 1
Fulfill: check and place orders at fixed times, at least twice a day.
  2. 2
Reply: answer every message within 24 hours, using your saved templates.
  3. 3
Watch the money: check ad spend, wallet balance and margins every morning.
  4. 4
Adjust: move budget to the ads and products that are selling. Pause what is not.

Small Business Saturday is a good day to remind shoppers that a real person runs your shop. Share who you are, why you started and how each piece is made to order. It is an honest reason to buy from you instead of a big store.

For Cyber Monday preparation, send one reminder email on Sunday evening and one on Monday. Many shoppers who browsed on Friday come back to buy on Monday.

After Cyber Monday (Dec 1–7): Follow up and push to Christmas

  • Thank your customers with a short email, and ask for a review after delivery.
  • Review your results: orders, ad cost per order and margin per product.
  • Keep the winners live for Christmas, with a clear order-by date.
  • Write down what you would change for next year while you still remember.

Three numbers tell you most of what you need: orders per hero product, ad cost per order and margin after fees. Write them in your sheet this week. They guide your Christmas push now and your plan for next year.

Black Friday is won in October. The weekend itself is just the result.
